This isn't going to work.

The moment you step into leadership, the job changes shape. You’re no longer rewarded for being the most capable person in the room — you’re measured on conversations nobody trained you for. Performance. Pushback. Peers who were friends last month. Asking for the resource. Saying no to someone senior.

So it comes out sideways. The apology before the sentence. The request you rewrite six times and never send. Credit handed straight back to the team. That isn’t a character flaw, and it isn’t fixed by being told you’re capable — you already know you’re capable at the job you used to do.

Worth doesn’t arrive by insight. It gets built, one entry at a time, by doing the thing you were fairly sure you couldn’t and writing down what happened. That is the whole method, and it is where the program gets its name.

Nobody hedges for want of technique. They hedge because somewhere underneath, they aren't sure their view has standing.

Nobody talks their way into believing they belong. You have to go and collect the evidence.

Every week of the program ends with something real you have to do at work — a request, a boundary, a conversation you’ve been avoiding. You write down what you did and what actually happened. That’s your ledger.

By week eight you’re not being told you’re capable. You’re reading eight weeks of proof in your own handwriting.

What happens neurologically when you’re challenged in a meeting, and the regulation techniques that work in the eleven seconds you actually have.

The story running underneath — that you were lucky, that you’re not ready, that someone will notice. Built from evidence, so dismantled the same way.

The language audit — the uncomfortable one

Bring a week of your own emails and messages. Count the hedges, the minimisers, the apology before the point. Your first ledger entry comes from rewriting one of them and sending it.

Voice

Three weeks of saying the thing. Each one ends with something real you have to do at work before we meet again.

Courageous conversations

Direct Observational Data: separating what a camera would have recorded from the story you built on top of it. Live practice with a conversation you’re currently avoiding.

The ask

Resource, scope, deadline, role, money. You’ll make a real request during this week — the single thing emerging women leaders do least and need most.

The no

Holding one boundary with someone more senior. Plus the emotional load you’ve quietly absorbed, and why it burns people out inside eighteen months.

Impact

Turning it outward — getting outcomes through other people, including the ones who were your peers.

Influence and former peers

Getting outcomes from people who don’t report to you, renegotiating relationships that changed overnight, and giving feedback to someone you had drinks with on Friday.

Capstone

A real leadership challenge from your workplace, worked through and presented back to the cohort. Index re-measured — then you read your ledger from the start, which is usually the moment it lands.

How it runs

Built online deliberately — so you can be in Mount Isa or Manly, and so the practice happens in a breakout room with two people rather than in front of thirty.

Weekly live sessions

Eight × 90 minutes. Recorded for catch-up, but attendance is the point — this doesn't work as a video library.

Coaching

Every participant starts with a private 45-minute session with Sonia, before week one. Two group coaching calls run mid-program.

Between sessions

Worksparks, an AI leadership coach trained on this material, for the moment at 9pm when you're drafting the message and losing your nerve.

Cohort size

Capped at 20 so breakout practice works, nobody hides, and everyone gets their opening session.

What you leave with

Your completed ledger, your PRISM profile, before-and-after Index results, the DOD™ conversation toolkit, and a peer group that has watched you get it wrong.

Who runs it

Sonia McDonald — CEO of LeadershipHQ, author of First Comes Courage.

Sonia started LeadershipHQ in 2008, as a sole parent, after around forty job rejections. She has spent the years since building leadership capability inside Australian organisations across mining, health, government, professional services and education.

She is the author of three books, a keynote speaker represented by Saxton, and the creator of the Human Leadership™ Framework and the Certified Human Leader™ credential. She is certified in MBTI®, Korn Ferry Leadership Architect™, PRISM Brain Mapping and CliftonStrengths.

She facilitates every session of The Courage Ledger™ herself.

Questions

Is it only for women?

Public cohorts are, yes. The specific patterns we work on — hedged language, over-apologising, absorbing the team’s emotional load, waiting to be invited — show up differently in mixed rooms, and the practice works better without that dynamic. In-house cohorts commissioned by an organisation can be mixed, and often are.

No, and deliberately not. Confidence is a feeling, and feelings don’t take instruction. What does shift is standing — your own sense of whether your view belongs in the room — and that moves when you accumulate evidence, not encouragement. So we work on the behaviour, write down what happened, and let the belief catch up.

Ninety minutes live, plus roughly an hour of application at work. The homework is a real conversation, not a worksheet.

Sessions are recorded and you’ll get a short catch-up brief. Miss more than two and the practice sequence breaks down — we’d rather move you to the next cohort.

Request the business case document at the application step. It covers the program, the measurement approach, and the retention argument for investing in leaders at this stage rather than after they’ve stalled.

A day gives you energy and a notebook. Eight weeks gives you reps. The difference shows up in whether you’re still doing it in March.
