It was five minutes before a major leadership keynote.
The room was buzzing, the slides were ready, and I’d rehearsed this talk for weeks. Then just as I was about to walk on stage, someone from the organising team leaned over and whispered, “We’ve had a last-minute change. You’ll only have 30 minutes, not 45.”
I froze.
My first instinct? Frustration. I could feel my pulse rise, my breath quicken, my brain scrambling to rewrite the entire talk in seconds. My amygdala, the brain’s alarm system, had hijacked the moment.
But then, something shifted.
I took one deep breath. Then another. I told myself, “Sonia, you’ve got this. Focus on what matters.”
That breath changed everything.
In that moment, I wasn’t just managing my time; I was managing my state. I centred myself, rewired the panic, and delivered one of the most impactful short talks of my career.
That experience taught me something powerful: leadership isn’t about never feeling stress, it’s about knowing how to SHIFT when it hits.
Introducing the SHIFT™ Model
Leaders today face complexity, pace, and pressure unlike any generation before. The stakes are higher, expectations sharper, and the spotlight relentless.
Yet the biggest test of leadership rarely comes from the outside; it comes from within.
When we’re under stress, our brains can betray us. Neuroscience shows that when we feel threatened by conflict, criticism, or uncertainty, our amygdala takes over. Logic shuts down, emotion flares up, and we move from responding to reacting.
That’s why the ability to self-coach is no longer optional. It’s a critical leadership skill.
Because the truth is, even the best leaders won’t always have a coach in the room. But they will have themselves and the choice to pause, reflect, and SHIFT™ before they act.
🔹 S – Stop and Centre
When the pressure builds, your first move is to pause. Breathe. Create space between stimulus and response.
This single step activates your parasympathetic nervous system — your brain’s natural calm switch. In that moment, you’re shifting from fight or flight to focus and feel.
🧠 Neuroscience Insight: Even one deep breath can lower cortisol and increase oxygen flow to your prefrontal cortex, your decision-making hub.
🔹 H – Hold Space for Emotion
Leadership doesn’t mean ignoring emotions; it means holding space for them. Acknowledge what’s showing up without judgment. Is it fear? Frustration? Fatigue?
When you name it, you tame it. Awareness disarms reactivity.
💛 Ask yourself: What am I feeling right now and why?
🔹 I – Inquire with Curiosity
Curiosity is the bridge from emotion to understanding. Instead of jumping to fix or defend, ask:
- What’s really going on here?
- What’s my role in this?
- What might I be missing?
Self-coaching is about turning inward with compassion, not criticism. Great leaders question their thinking before questioning others.
🔹 F – Focus on What Matters
Every challenge tempts distraction. But clarity comes when you refocus on what truly matters: your purpose, your people, your values.
When you lead from alignment, you move from reaction to intention.
💬 Ask: What outcome would align with my Future Me? What would courage do here?
🔹 T – Take Intentional Action
Once you’ve grounded, reflected, and realigned, act. Even small, purposeful steps create momentum.
Intentional action builds confidence and rewires the brain for resilience. You’re training yourself to respond thoughtfully, not instinctively.
🌱 Remember: Leadership isn’t about always being right; it’s about staying real.
💬 Why SHIFT™ Matters
In times of uncertainty, your greatest tool isn’t authority; it’s awareness.
SHIFT™ gives leaders a practical, neuroscience-backed process to:
✅ Stay calm under pressure
✅ Build emotional regulation
✅ Lead with courage and clarity
✅ Align actions with values
The next time you feel your stress rising, remember: you can’t lead others until you can lead yourself.
So before you respond, take a breath and SHIFT™.
