(And why they don’t wait until things break to bring in help)

Let me say something that might challenge the way most organisations operate: The best HR leaders don’t wait for problems. They build capability before it’s needed.

And I say that from experience…having sat in the Head of HR seat, where you feel the pressure, the complexity, and the consequences of leadership every day. They don’t just manage people. They shape how leaders think, feel, and respond. And they absolutely don’t try to do it alone.

1. They Don’t Confuse Busyness with Impact

Most HR leaders are overloaded. Meetings. Issues. Performance concerns. Culture noise. But the best ones? They pause. Because they understand something fundamental about the brain:

  • Under pressure, we default to fast thinking.
  • We protect. Defend. Justify.
  • We repeat what’s familiar.

This is what System 1 thinking does. It keeps us efficient. But it also keeps us stuck.

Elite HR leaders deliberately create space to move into better thinking, not just faster thinking.

2. They Know Leadership Is a Brain Game

Great HR leaders understand that leadership is not just behaviour. It’s biology.

When leaders feel:

  • Threatened
  • Uncertain
  • Exposed
  • Judged

The brain activates a threat response. And when there’s threat?

  • No safety = no thinking
  • No thinking = poor decisions
  • Poor decisions = culture damage

This is why the smartest HR leaders use frameworks like SCARF Model.

Because they know:

  • Status impacts confidence
  • Certainty reduces anxiety
  • Autonomy builds trust
  • Relatedness drives connection
  • Fairness shapes culture

They don’t just manage people. They design environments where brains can perform.

3. They Bring in External Thinking Before They Need It

Average organisations bring in consultants when things go wrong. The best HR leaders? They build relationships with external experts early. Not because they’re failing. Because they refuse to become blind.

Here’s why this matters:

Leadership teams are echo chambers.

Same conversations. Same assumptions. Same patterns.

External consultants bring:

  • Pattern recognition across industries
  • Challenge without politics
  • Perspective without history

And most importantly… They interrupt biased thinking.

This is critical because of the brain’s tendency toward:

  • Confirmation bias
  • Familiar patterns
  • Emotional decision-making

(what Daniel Kahneman calls predictable thinking errors)

4. They Practice Decision Hygiene

The best HR leaders don’t just make decisions. They clean them first.

They ask:

  • Am I reacting or thinking?
  • What assumptions am I making?
  • What data am I ignoring?
  • What would a neutral party say?

Because they understand something powerful:

  • Most leadership failures are not capability issues
  • They are decision-quality issues under pressure

They slow the moment down. And that changes everything.

5. They See HR as a Strategic Brain Function — Not a Support Role

Let’s be clear: HR is not there to “support the business.”

HR shapes:

  • How leaders think
  • How teams feel
  • How decisions are made
  • How culture is experienced

The best HR leaders own this. They don’t wait to be invited into strategy. They are the strategy.

6. They Invest in Themselves Relentlessly

The greatest HR leaders I’ve worked with all have one thing in common: They stay curious.

They:

  • Read widely
  • Learn neuroscience
  • Seek external input
  • Challenge their own thinking
  • Surround themselves with people who stretch them

Because they know: You don’t rise above your thinking without new thinking

The Real Difference

It’s not experience. It’s not title. It’s not even capability.

It’s this:

  • The best HR leaders don’t lead from habit.
  • They lead with awareness.

They understand the brain. They create space to think. They bring in perspective. They choose differently in the moments that matter.

Leadership doesn’t fail in strategy. It fails in moments. And the best HR leaders? They train for those moments before they arrive.
